In today’s volatile world, uncertainty isn’t an aberration, but the baseline condition under which all leaders now have to operate. Driven by everything from AI to geopolitics, to shifting markets and customer expectations, the main challenge for many leaders isn’t just the disruption itself, but figuring out how to respond to it.

This was the theme of our masterclass at the [CRF Annual International Conference](https://www.crforum.co.uk/annual-intl-conference-turning-uncertainty-into-advantage/) earlier this month. Drawing on lessons from real-world enterprise transformation projects, we delivered a session with a partner in the pharma sector, exploring how to move past hesitation and fear, and turn market turbulence into a catalyst for breakthrough performance. Here’s just some of what we covered.

**Thinking beyond continuous improvement**

When external pressures intensify, the natural human reaction is to fall back to what feels safe and predictable, defending existing plans while continuing to make incremental improvements. In some cases, this might be the right move, but when it becomes the default, rigid response, there’s a risk that management frameworks become prisons, shrinking ambition to what’s merely defensible, rather than what’s transformative.

Breakthroughs require a fundamental shift to the frame of reference. It’s not enough to simply try to execute traditional methods faster or cheaper. As business professor Oren Harari famously said, *“The electric light did not come from the continuous improvement of the candle.”*

What he meant is that transformational change requires adopting a completely new lens. And this is true in all areas of life, not just business. As the oft-repeated Marcel Proust line goes: *“The real voyage of discovery consists not in seeking new landscapes, but in having new eyes.”* Rather than asking how to get back on the original course when initiatives fail, leaders who drive genuine transformation progress step back and ask: “What’s possible now?”

**The equation for leading in uncertainty**

To help leaders navigate in uncertain environments, we often come back to a useful equation:

Impact and results =

(technology + the leadership we bring + the action we choose to take)

÷

(reactive tendencies + an unhelpful environment)

The point is that the impact and results aren’t just defined by what we’re putting in. We also need to be conscious of the reactive tendencies or unhelpful environmental factors that could be standing in the way of transformation. This could be anything from overcontrolling outcomes due to fear, to micromanaging, to teams operating without the psychological safety to speak up or question when they have an issue or spot a problem.

When this happens, organisational bandwidth is reduced and innovation naturally stalls, regardless of the ambition. Maximising impact requires leaders to consciously look out for and challenge the tendencies and environmental conditions compromising the effort.

**Shifting leadership posture in practice**

To address these factors and create the conditions for true breakthrough, we shared several practical leadership practices during the session. These are some of the lenses through which teams can challenge long-standing organisational norms and step into new possibilities:

1. Act from the future: Instead of extrapolating targets incrementally from past performance or current constraints, stand in the desired future state and work backwards to determine the bold, present-day actions that can help get there.
2. Running towards breakdowns: In high-ambition environments, setbacks and unexpected obstacles are inevitable. Rather than treating breakdowns as evidence of failure, reframe them as natural, necessary indicators that show you’re stretching beyond business-as-usual.
3. Cultivating curiosity and openness: In moments of uncertainty, it helps to actively seek out evidence that challenges your own favoured assumptions, breaking the cognitive blind spots that create spirals of doubt during crises.
4. Defining breakthrough commitments: To break free from business as usual, keep asking: “What’s the stretch target we’re committed to, untethered from what our past experience tells us is possible? What would we do if there were no limits?”

Language is one of the fastest levers for changing mindset. By shifting everyday team dialogue from explaining why we can't do something to exploring how we can achieve it, it’s possible to move from being passive commentators to active coaches in real time.

**Grounding the principles**

These concepts aren't theoretical. Alongside a partner from the pharmaceutical sector, we shared some of the learnings from the real-world transformation journey we undertook together.

Facing patent cliff pressures, intense global competition, and rapid technological acceleration, the business recognised that slow iteration is no longer enough. Instead of settling for modest cost-cutting, leadership set an audacious goal: doubling research output while drastically reducing operational expenses.

Rather than relying solely on new technology or structural reorganisation, the company aligned culture, mindset, and leadership capability alongside digital capabilities to drive transformational change. The result was breakthrough improvement in speed, cost reduction, and productivity, with double-digit gains achieved within a short timeframe.

Ultimately, one of the most important breakthroughs was capturing imaginations across the organisation and creating an environment where people felt empowered to question custom, practice, and long-held assumptions.

**Key takeaways for leaders**

Looking across the journey described above, and our broader work with organisations navigating complexity, three core lessons stand out:

- **Uncertainty isn't the problem, our response is.** Disruption, AI, and shifting market conditions are now permanent features of the business landscape. High-performing organisations develop leaders who remain curious, connected, ambitious, and action-oriented despite ambiguity.
- **Transformation succeeds when culture changes alongside technology.** Changing structures, processes, and adopting new technology alone will never deliver the required outcomes. Context, mindset, and day-to-day behaviours are the decisive factors in determining success.
- **Bold ambitions become achievable when people align around a compelling future.** By setting an ambitious vision, connecting people to strategy, encouraging challenge, and acting from future possibilities rather than past limitations, leaders expand what the organisation believes is achievable.

In an unpredictable world, it’s impossible for leaders to control every external variable. What we do have ownership over is the culture, posture, and language we bring to our teams. When organisations step beyond rigid plans, embrace psychological safety, and commit to outcomes that break with past trends, disruption can move from being a just threat, to becoming a genuine competitive advantage.
